Would you rather have Lori Rom play Phoebe instead of Alyssa Milano if that meant Prue got to be in more seasons or are you happy that Alyssa played Phoebe and think things should have ended sooner instead?

Nope.
I would want Shannen, Holly, Alyssa, Rose at the minimum. Everyone after that is complementary.
Phoebe is my Phoebe and she was a series favourite in the beginning few seasons. The comic humour was something Alyssa bought to the show in a cool, creative much needed way.

Lori was awful in the pilot so no, Alyssa nailed it in the early seasons, there was never a problem with anyone's acting, it was the writing.

I agree that Lori did not seem to fit in the plot, she seemed more dominant and it conflicted with Shannen. I also agree with both of you because I think the spark wouldn't have been there if Lori played Alyssa I just wasn't sure if that would change the minds of the die-hard Prue fans.

I say Alyssa to. She was Phoebe.

I agree the dynamic worked very well on screen and it would not have been the same if she wasn't Phoebe.

While we only got the unaired pilot, it's hard to say how she would truly fit. But either way, Lori wasn't game for Charmed, which is why she was recast.
Alyssa brought the "youngest sister" vibe to the dynamic that was definitely needed. From what I remember of the unaired pilot, Phoebe was a little more "mature" than how she was with Alyssa. And I love what Alyssa brought to the table. The chemistry between S, H, A was always no point.

We do not know based off one episode how she would perform, she may have been better or worse. We just don't know. So It is hard to really make a clear judgement. So I can't say anything more.
Lori might have been a better fit for Paige than Phoebe though.

Its true that you wouldn't be able to see based on one episode. I liked Rose but if they had to fit Lori in the show somewhere I think she could have played Paige as she seemed like she could play the only child pretty well. I think Lori could have also played Prue only because it seemed like she would be better playing the stronger more dominant sister.

Based off of the unaired pilot, alone, Lori Rom reminded me of S4 Rose: awkward, uncomfortable, not confident, etc. I don't want to judge base off of one unaired pilot, but what I saw was not good, and I feel like Alyssa did a better job. Alyssa felt less awkward, more comfortable and confident. It's understandable for Rose's awkwardness, uncomfortableness, lack of confidence in S4 but not for a Phoebe who knows her sisters, she grew up with, inside and out.

After watching both pilots side by side, I prefer Alyssa's performance over Lori's, she feels more like Phoebe in my opinion, I also liked Shannen's and Alyssa's chemistry; it legitimately felt like an oldest/youngest sister relationship and I feel like Lori wouldn't have the same impact.

I'd rather have Alyssa, Holly, and Shannen for as much time as possible, even if we were only ever going to get three seasons with all three present. Alyssa did such a great job with early Phoebe that I don't think even Shannen could have made up for it by still playing Prue for longer than we got.

It's hard to judge Lori after one episode. Now of course Alyssa is Phoebe, but who knows if Lori could have grown into the role over time. We'll just never know.
But I prefer Shannen and Alyssa's chemistry.

Had Lori Romm continued to play Phoebe, I don't think we would've been able to keep Prue for a longer period as the first post asked. And especially because I think Shannen was fired not due to her and Alyssa's so-called feud (I always thought that was just spin) but because Shannen kept trying to change the episodes and make it darker (I'm glad she didn't succeed or I would've stopped watching - S3 and S4 were too dark for me as is and I hated Astral Prue in 'Just Harried' and I think that's who Shannen wanted Prue to be more like - NO, THANK YOU!) and male chauvinist pig Kern didn't like a woman doing that.
So no matter who played Phoebe, Prue still would've died.
And given the choice between Lori's Phoebe and Alyssa's, especially because I got to see my Phoebs until Cole showed up, I'm definitely glad that Lori quit so we could have Alyssa - especially because she's one of the reasons I started watching Charmed - I LOVE her in "Who's the Boss?" the way I LOVE Holly in "Picket Fences" - the other reason. Shannen and them being witches were definitely secondary, at least until 'From Fear to Eternity' which is when I first loved all three sisters.

Alyssa. I just watched a scene with Lori Rom as Phoebe in the unaired pilot, and it looked like she trying too hard not to smile or giggle, and her demeanor was off. You'd expect her to be either nervous or serious and annoyed at Prue's reaction, knowing Prue didn't want her there, not trying to stifle laughter and a smile. I can kind of see her being super bubbly and excited to see her sisters at first, but then when she sees Prue's reaction, I would've expected something other than Phoebe trying to stifle laughter. Alyssa Milano got that scene where she first came in the house right, I think. I
